Building. Growing. Leading.
We build the systems your organization runs on.
Huerta Group is an organizational systems company. We work with organizations experiencing material operating problems that cross systems — where responsibilities, processes, information, and technology no longer fit together — and we help leadership understand the condition before deciding what to change.
Who this is for
When the problem runs across systems.
Huerta Group works with organizations experiencing material operating problems that no single team, tool, or process explains — conditions that show up across the systems the organization runs on, and that make coordinating work across those systems harder than the work itself. They are recognizable.
- 01
Unclear ownership
Responsibility for outcomes is ambiguous, shared by default, or held by no one in particular.
- 02
Fragmented information
The information decisions depend on lives in several places, in several versions, and rarely agrees.
- 03
Processes that no longer fit
The documented way of working and the way work actually happens have drifted apart.
- 04
Disconnected tools
Systems multiply faster than the processes they were meant to support, and the gaps between them are bridged by hand.
- 05
Dependence on particular people
The operation runs on what specific individuals know and carry, and strains whenever they are unavailable.
- 06
Weak management visibility
Leaders make decisions without timely, reliable information about how the operation is actually running.
These conditions should not automatically be treated as people problems. Often, the systems around the work materially contribute to the friction — and systems can be understood, and then designed.
The entry engagement
Understand the operating condition before deciding what to change.
For organizational-systems work, the Organizational Systems Assessmentis Huerta Group's primary entry engagement: a bounded professional engagement focused on one defined material operating condition. Huerta Group examines that condition across the organizational systems reasonably necessary to understand it, establishes evidence-based findings, and provides leadership with recommendations sufficient to make informed decisions about what — if anything — should happen next.
The assessment is bounded around the condition, not an unlimited examination of the whole organization. It is not a prerequisite for every engagement, and it decides nothing on its own: what follows — if anything — is leadership's decision, made on the assessment's evidence.
Capabilities
Three disciplines, one connected practice.
The work draws on three core disciplines — applied together, so improvements in one area reinforce the others.
Operations & Systems Design
The structural foundation: how work is organized, documented, and made repeatable across the organization.
- Operations consulting
- Organizational systems design
- Business process mapping
- Standard Operating Procedure development
Automation & Technology
Technology in service of operations — introduced where it removes real friction, and implemented to fit the way your organization actually works.
- Workflow automation
- AI implementation and adoption
- Technology implementation
Visibility & Leadership
The measurement and management layer: accurate operational visibility for decision-makers, and steady execution on the ground.
- KPI and dashboard development
- Data reporting systems
- Operational leadership
AI and automation are tools within this practice — applied deliberately, inside a broader operational design, never as the starting point.
How we work
Disciplined, practical, built to last.
A structured way of working that stays grounded in your organization's reality — and ends with your team in control of the result.
Understand
We start with how work actually happens — not how the org chart says it should. Observation before prescription.
Design
We design systems around your people, constraints, and goals: processes, tools, and accountability that fit together.
Implement
We build alongside your team, not from a distance. Recommendations only matter once they are put into operation.
Sustain
We document, measure, and transfer ownership — so the systems keep working long after the engagement ends.
Why Huerta Group
Systems, not symptoms.
Most providers solve a slice of the problem. The slice is rarely the problem.
- Advice-only consultants deliver recommendations and leave.
- We can also support implementation — when change is warranted, and that work is separately authorized.
- Technology vendors start from the tool.
- We start from the operation.
- Automation agencies optimize isolated tasks.
- We design the connected system.
We design the systems that connect people, processes, technology, information, and accountability — so improvements hold together instead of drifting apart.
Huerta Group is built as an institution broader than one service line — with institutional capabilities in intellectual property, education, technology, and sustained support taking shape around the practice. For a prospective client, the practice comes first.
Next step
Start with a conversation.
The first step is a Complimentary Initial Consultation of up to 30 minutes: a conversation to understand the operating condition you are experiencing, determine whether the work is a fit, and identify an appropriate next step. It is not an assessment, and there is no obligation to proceed.
